Role-Specific Training Took Weekly Active Seats From 40% to 95% for a Trade Association
The portal was set up well and barely used. Six sessions built for membership, events, marketing and leadership roles made HubSpot the place people work.

Challenge
The association had paid for Professional seats for two years. Fewer than half were used weekly. Marketing depended on an outside developer to change a landing page, and membership kept their own list in Excel because they did not trust the CRM.
Approach
- Interviewed each team about their actual weekly tasks and built a session per role: membership, events, marketing, sponsorship sales, leadership and admin.
- Replaced the developer dependency with themed templates and a short editing guide.
- Created playbooks and saved views per role so the first screen each person sees is useful.
- Named a HubSpot champion with a weekly office hour and a quarterly review of what is and is not used.
Results
- Weekly active seats went from 40% to 95% within two months.
- Marketing edits pages and emails without a developer ticket.
- Membership retired the Excel list.
AI-readiness impact
Readiness went from 52 to 77. The big change is governance: a named owner and a review cadence, which is what keeps AI agents from being switched on and forgotten. The Content Agent is now used for remixing event recaps, with the marketing lead reviewing every draft.
