Challenge
After acquiring a competitor, the company ran two HubSpot portals side by side for a year. Reps did not know which to update, 640 customers existed in both, and leadership could not see combined pipeline.
Approach
- Chose the surviving portal, then exported the second with full activity, notes and attachments.
- Matched and merged duplicates by domain and email before import, with a review of 90 edge cases.
- Mapped the second portal's pipeline stages onto the surviving pipeline and documented the mapping.
- Reassigned every record to an active owner and set permission sets by territory.
Results
- One portal, one pipeline, one owner per record.
- 640 duplicates removed with deal history kept on the surviving record.
- Combined pipeline and forecast visible on one dashboard for the first time.
AI-readiness impact
Readiness went from 29 to 81. Ownership, duplicates and permissions were the three failing checks, and all three were fixed by the merge design rather than as an afterthought.
